What is a fractional CMO, and does a ₹1 Cr+ business in India need one?
Short answer: A fractional CMO is a senior marketing head who works for your business part-time, usually a few days a month, for a monthly fee. They own the marketing plan, the budget and the results, without being on your payroll full-time. For a ₹1 Cr+ business, it makes sense when you spend real money on marketing but nobody senior owns whether it turns into sales.
Key takeaways
- A fractional CMO is a part-time marketing head, not an agency and not a consultant who leaves a report.
- They make sense when ad spend is growing, results are unclear, and the founder is still the one deciding everything.
- Judge one by the sales they help you make, not by the number of hours they bill.
What does "fractional" mean?
You buy a fraction of a senior person's time. Guides on the role usually describe somewhere between 5 and 25 hours a week, or one to three days, depending on the business. The person is still a CMO in what they own: the marketing strategy, the budget, the team or agency, and the numbers. The fraction is the time, not the responsibility.
You will also hear "part-time CMO", "virtual CMO" and "outsourced CMO". In practice they mean the same thing. An "interim CMO" is slightly different: a stand-in while a company looks for a full-time head.
What does a fractional CMO actually do?
In a growing Indian business, the work usually looks like this:
- Decides who you sell to. Which customers bring profit, and which only bring enquiries.
- Fixes the offer and the message. What you say, to whom, and why they should buy from you now.
- Owns the budget. Where every rupee of ad spend goes, and what it must bring back.
- Manages the people doing the work. Your agency, freelancers or in-house team, with clear targets.
- Looks after the click. The page, the WhatsApp reply, the follow-up and the sales handover, because that is where most money leaks.
- Reports in rupees. Cost per sale and cost per deal, not reach and clicks.
What a fractional CMO is not: someone who runs your ads every day or designs your posts. That is execution. A good one makes sure the execution is aimed at the right thing.
What does a fractional CMO cost in India?
There is no official benchmark. One Indian firm that sells the service, upGrowth, publishes a range of about ₹1.5 lakh to ₹8 lakh a month in 2026, with most engagements between ₹2.5 lakh and ₹5 lakh for 8 to 15 hours a week. Treat that as one provider's pricing, not a market rate.
Compare it with a full-time hire. Payscale's 2026 data puts the average base salary of a marketing director in India at about ₹33.7 lakh a year, before bonus, benefits and the cost of a wrong hire. Many smaller businesses cannot fill that role at all.
The honest answer on price: it depends on how much of the person's time you need and how much is at stake. Ask for the fee only after they have seen your numbers.
When does a ₹1 Cr+ business need one?
Signs you are ready:
- You spend on Meta or Google ads every month, and nobody can tell you the cost per sale.
- Your agency sends reports full of reach, clicks and ROAS, and your sales stay flat.
- Leads come in, and your sales team says most of them are junk.
- You, the founder, are still the marketing head, and it shows.
- You are about to spend more, and want someone senior to check the plan before you do.
When you do not need one yet
- Your business is under about ₹1 Cr a year. Most of the money should go to the product and to sales, not to a senior marketing salary.
- You have not run ads or any marketing for at least a few months. There is nothing to diagnose yet.
- You want someone to "just post more". A content freelancer is cheaper and closer to what you need.
- You will not act on the plan. A CMO who is ignored is the most expensive kind.
How to start without a big commitment
Do not sign a long contract with someone who has not seen your account. Start with a short, paid diagnosis: let them look at your last few months of ads against your real sales, and judge them by what they find. If the findings are useful, keep them on. If not, you have paid for a clear answer, not a retainer.
That is how I work. The Ad-to-Sale Diagnosis is 5 days with me as your CMO, and the fee is credited to your first month if you keep me on. If you would rather look for the leaks yourself first, start with the ₹999 report.

FAQ
Is a fractional CMO the same as a marketing consultant?
No. A consultant usually advises and leaves. A fractional CMO owns the plan and the results over months, and manages the people doing the work.
How many hours does a fractional CMO work?
It varies. Published guides usually describe 5 to 25 hours a week, or one to three days. Small businesses often start with less.
Can a fractional CMO work with my existing agency?
Yes, and often should. The CMO sets the targets and checks the agency's work against sales. The agency keeps running the campaigns.
Do fractional CMOs guarantee results?
They should not, before they have seen your account. Anyone who promises a ROAS number on the first call is selling, not looking.
